Custom build, or off-the-shelf?

We build custom software, so treat this with appropriate suspicion — then read it, because we lose more money recommending a build that should not happen than we do losing a project to Odoo.

Nine factors

Where each option genuinely wins

Four of the nine favour off-the-shelf. That is the honest count, not a rhetorical device.

Factor
Off-the-shelf (Odoo, Zoho, similar)
Custom build
Upfront cost
Off-the-shelf Low. Licence plus configuration.
Custom build Materially higher. You are paying for the software to exist.
Cost at 50 users, year three
Off-the-shelf Per-seat licensing compounds, and the modules you need are rarely in the base tier.
Custom build Flat. Hosting and support only. No per-seat component.
Time to first use
Off-the-shelf Days to weeks for a standard configuration.
Custom build Weeks to months, though delivery is module by module.
Fit to your process
Off-the-shelf Your process changes to fit the product. Sometimes that is healthy discipline.
Custom build The software fits the process, including the parts that are genuinely your advantage.
Unusual requirements
Off-the-shelf Handled by customisation, which is where off-the-shelf budgets quietly go. Upgrades then break the customisations.
Custom build Handled natively, because it was in the design.
Ongoing maintenance
Off-the-shelf The vendor maintains the core. You maintain the customisations, which is the harder half.
Custom build Yours, via a support agreement. Predictable, but it is a line item.
Data and exit
Off-the-shelf Export formats are the vendor's choice. Migration is a project.
Custom build You own the database and the schema. Migration is an export.
Hiring for it later
Off-the-shelf Certified consultants exist and are findable.
Custom build Depends entirely on stack choice. Boring, mainstream technology is the mitigation.
Audit and compliance
Off-the-shelf Usually good, occasionally the wrong shape for your regulator.
Custom build Built to your specific requirement, including audit trails on the writes that matter.
Buy, not build

When we will tell you to buy

  • Your process is genuinely standard. If a product built for your industry already matches how you work, paying to recreate it is waste.
  • Your process is undocumented and inconsistent. An off-the-shelf product imposes discipline you do not yet have, and that is worth more right now than bespoke software.
  • You need something live in weeks for a fixed external deadline.
  • Nobody internally can own the system after launch. A custom build with no owner fails regardless of how well it is engineered.
  • The requirement is a commodity - payroll, general accounting, email marketing. Building these is almost never justified.
Build, not buy

When a build is the cheaper answer

  • Your process is your advantage. Changing it to fit a product would remove the thing you compete on.
  • You have already customised an off-the-shelf product heavily and upgrades keep breaking it. That cost is now permanent and rising.
  • Per-seat licensing has become a material line item and headcount is growing.
  • You are running three or four products to cover one process, and reconciling between them is somebody's job.
  • Your sector has requirements the general market ignores - Hajj and Umrah operations, UAE authority approvals, multi-currency agent settlement.

Not sure which side you fall on? The readiness assessment scores exactly this and takes four minutes. It will tell you to buy if that is the answer. Take the assessment
